The signal was there in the early days, but it didn't feel like your problem yet. If someone said "this is going to change everything in three weeks", you would have filed it under overblown.
AI feels like that to a lot of professional services firms right now. Not because leaders are lazy or stupid. Because the lived experience most people have had with AI so far has been underwhelming. A free-tier chatbot that hallucinates. A few decent summaries. A draft email that still needs heavy editing.
If that is your reference point, "this will reshape the industry" sounds like tech theatre.
Something important has shifted though. The direction of travel hasn't changed. The pace has. And for regulated firms, you don't get to sit this one out. AI is turning into an operator.
The shift from tools to agents
Here is the simplest way to put it. An AI tool helps a person do work. An AI agent does work.
"Does work" means it plans the steps, gathers what it needs, drafts the artefact, checks against constraints, routes the exceptions, and iterates until the result meets a standard.
If you are in a practice, that should feel familiar, because that is what your team already does every day. Admin, paraplanners, advisers, reviewers, compliance, ops. A chain of steps with handoffs and supervision.
Agentic AI maps to that reality. Once it does, it stops being a side tool and starts becoming a process layer.
Why this is critical for firms and teams
The believer moment for a team lead is when one workflow removes real friction immediately. Drafting the same client comms again. Rewriting file notes after the fact. Hunting for missing documents. Checking packs for completeness. Doing "quality control" by gut feel.
The believer moment for a compliance lead is different. It isn't about speed. It is about evidence. As soon as AI starts doing work, the only defensible question becomes: can you supervise it? That means you can show what data it touched, what it generated, what it was uncertain about, who reviewed it, what changed before it went out the door, and where the audit trail lives.
If you can't show that, you don't have AI adoption. You have shadow AI. And shadow AI is already here.
The most dangerous gap: old perception, new reality
If you tried AI in 2025 or early 2024, you probably formed a reasonable opinion. Useful sometimes, not reliable enough for real work. That opinion is now a risk.
Not because the early models were secretly amazing. They weren't. The risk is that the reference point is outdated, and the gap between "what you tried" and "what exists now" is widening quickly.
Inside the firms that are paying attention, the conversation has changed from "can it help?" to "which parts of our workflow will it take over first, and how do we control that safely?"
If you run a regulated business, being late means your staff adopt it anyway, but without a consistent operating model. That is how you end up with inconsistent outputs across advisers, "who approved this?" ambiguity, unclear data handling, and remediation work you didn't budget for.
The old plan is dead: "experiment first, govern later"
For two years the default playbook has been: let people experiment, write a policy later, try to catch up. That was barely survivable when AI was mostly a drafting assistant.
It is a bad plan when AI becomes agentic, because agents don't just generate content. They take steps. They fetch. They decide. They route. They act.
If your firm's AI control system is "don't do anything dumb", it will fail. Not because your people are reckless. Because speed and convenience will beat policy by default, unless you make the safe path the easy path.
What "preparing" actually looks like
Most professional services firms won't buy a 10-week program. They shouldn't have to. Preparing for agentic AI isn't a program. It is a set of decisions, then one shipped workflow, then a cadence.
Step 1. Define "safe" in one page
You don't need a novel. You need a stance. What data is allowed, and what is not? What tools are approved, and what is blocked? What must be logged, and where does it live? Where is human-in-the-loop mandatory?
If you are a compliance lead, this is your leverage point. It becomes the standard for supervision-ready workflows across practices. If you are leading a team, it keeps you from accidental compliance debt while chasing capacity.
Step 2. Ship one workflow with guardrails
Pick a workflow where the value is immediate, the risk is controllable, and there is already a review step so human-in-the-loop is natural.
Workflows that fit regulated firms include client comms drafting with approvals and required disclosures, file note completeness checks with exception flagging, and document intake triage with extraction and an audit trail.
Then make it real. Not a prompt. A workflow with an operating pack that includes draft, review and send gates, clear data boundaries, logging of inputs, outputs, approvals and exceptions, escalation when the system is uncertain, and a handover the team can actually run on Monday.

Step 3. Run it like a capability, not a one-off
Models change. Tools change. Regulatory expectations shift. You need an assurance cadence. Check logs and exceptions. Tighten controls where needed. Keep playbooks current. Add the next workflow from a controlled backlog. That is how you scale without chaos.
A thought experiment
Imagine two practices inside the same regulated firm.
Practice A lets everyone "use AI as long as they are careful".
Practice B ships one supervision-ready workflow. The same comms drafting process for everyone. The same approval gate. The same logging. The same data boundaries. The same exception handling.
Six months later, which practice is easier to supervise? Which has fewer near-misses? Which is more scalable? Which is more valuable?

The one question that matters
If compliance, your regulator, or your auditor asked tomorrow, could you answer these in one page?
- What gets logged?
- Who approves outputs?
- What data boundaries exist?
- What happens when the system is wrong?
